Field Notes · Sales kickoff

What should your 2027
sales kickoff theme be?

A kickoff theme should name the situation the company is actually in, not the mood leadership would like. The fastest way to choose one is to describe last year honestly in a single sentence, then say what has to be different. Most themes fail because they skip that sentence.

The theme is downstream of one honest sentence

Theme selection usually runs the wrong way round. Somebody collects words that sound like momentum, the group votes, and the winner goes on the banner. Then the agenda is built to fit the word.

Run it the other way. Write one sentence describing the year you just had, the version you would say privately rather than the version in the board deck. The theme is whatever that sentence demands next. If no theme follows naturally, the sentence was not honest enough.

Which one is actually yours?

Situation one

You missed the number, and not by a little

The instinct is to pick something energising so the room does not sag. Resist it. A team that knows the year was bad will read relentless optimism as leadership refusing to look at the thing everybody already sees, and you will lose the room in the first hour. Themes that work here are about discipline and honesty rather than ambition. Call It Early. Back It Harder. No Surprises in Q4. Fewer, Better.

Situation two

You hit the number, and nobody is sure why

More common than anyone admits, and more dangerous than a miss, because success hides the mechanism. If two deals carried the year, the system did not work, luck did. Themes here are about repeatability. Make It Repeatable. From Heroics to Habits. Name the Play.

Situation three

New leadership, or a new strategy

The room is listening for one thing: what is actually changing and what is safe to keep doing. A theme that is deliberately vague so as not to alarm anyone will be read as having no plan. Be specific enough that somebody could disagree with it. One Way to Win. The New Standard. Built to Be Argued With.

Situation four

The AI year, which for 2027 is most companies

Nearly every 2027 theme list leans on AI readiness, and most of the resulting sessions are abstract. A slide about what AI will mean for the profession changes nobody’s Tuesday. If this is the theme, the agenda has to make people build or use something in the room, with their own work, or the banner is the whole intervention. Human Judgment, Machine Speed. Build Your Own. The Part the Tool Cannot Do.

Situation five

Post merger, or two teams becoming one

The real problem is not culture, it is that two groups use the same words for different things. A theme that celebrates unity without forcing a shared vocabulary leaves both teams fluent in their own. One Pipeline. Same Words, Same Meaning. Merge the Method. The session built for this one is You Sell a Portfolio, since the revenue case for most mergers assumes selling that nobody on either side has done before.

Situation six

Flat, and nobody can say why

The hardest one, because there is no crisis to rally against and no win to repeat. Growth themes land as wishful here. What usually helps is narrowing: fewer segments, fewer plays, fewer deals worked properly. Narrow to Win. Half the Deals, Twice the Depth. Stop Starting.

Why so many 2027 themes sound the same

Scan the published 2027 lists and the pattern is immediate. Almost all of them are some arrangement of human plus AI: assisted not automated, human first and AI ready, the human edge. The instinct is sound, because it is the real change in the work. The problem is that the theme is doing all of the work and the agenda is doing none.

If your theme is about AI, the test is simple. By the end of the session, has anybody actually done something with it on their own deals, or did they watch a demo? The first changes behaviour. The second changes the banner.

The banner is the part that matters least

Here is the uncomfortable thing about the whole exercise. By March, nobody can remember last year’s theme. Not the sellers, usually not the leaders who chose it.

A theme describes what you want the year to be about. It cannot change how anybody reads a deal, and reading deals correctly is what decides the year.

That is not an argument against having one. A theme is a useful organising device for an agenda and it gives a room a shared reference for two days. It is an argument against treating the choice as the strategic act. The strategic act is what you put in the agenda underneath it.

The number the theme is competing against

Seventy eight percent of B2B sellers missed quota in 2025, up from sixty nine percent the year before. Source: Ebsta and Pavilion, 2025 GTM Benchmarks Report, built on 655,000 opportunities and 48 billion dollars of pipeline across more than 2,000 revenue leaders. Every one of those companies held a kickoff, and every one of those kickoffs had a theme.

So choose the theme in an afternoon. Then spend the real time on the two or three sessions that have to leave a mark, and on what leadership is still holding in March that they were not holding in January.

What people ask

How do you choose a sales kickoff theme?

Write one sentence describing the year you just had, the version you would say privately rather than the one in the board deck. The theme is whatever that sentence demands next. Most themes fail because they are chosen from a list of energising words before that sentence is written.

Why do so many sales kickoff themes sound alike?

Because they are selected from words that sound like momentum rather than from the company’s actual situation. A theme chosen that way names the mood leadership would like instead of the year the room just had, and a room can tell the difference inside the first hour.
